One verb makes the plan. The same verb judges you for it.
Quedamos is how Spanish fixes a time. Quedar mal is how you come out of it badly. They are the same word, and that explains almost everything.
QUEDAMOS
It means we're on
Not "we remain". The Spanish Wiktionary entry defines this sense as fixing a place and an hour for a future meeting.
Its example: Quedamos a la una.
PRESENT TENSE
But the meeting is in the future
The definition says future. The example is present. Spanish puts settled arrangements in the plain present far more readily than English does.
Quedamos a las ocho is a commitment, not a suggestion.

A third of the verb is about plans
The Wiktionary entry lists eleven intransitive senses of quedar. Three are about agreeing, fixing and keeping a meeting. Most learners never meet those three.

"To acquire a certain reputation"
The example the entry chose for it is about pulling out: Si te retiras, quedaras como un cobarde. If you pull out, you will look like a coward.
The dictionary reached for a broken commitment to explain reputation.

PORQUE QUIERES
Spain is not Latin America here
In Santiago a departing guest hears quedate un poquito mas. In Valencia the reply may simply be porque quieres, because you want to. It hands the decision back to you.

Two prepositions, two jobs
Quedar con takes a person: he quedado con Ana. Quedar en takes the thing agreed: quedamos en vernos alli.
Swapping them is the most common mistake, and a small one.
HOW TO CANCEL
Always offer another day
Give a short reason, offer a replacement date, and say it early. A long apology with no new date reads as closing the door politely.
